What changed about lead times?
Three things, compounding.
Component supply is tighter, particularly memory, which pushes lead times out on complete systems as well as parts.
Allocation favours committed buyers. Manufacturers prioritise customers with multi-year forecasts and standing agreements. A buyer placing occasional orders sits behind those commitments in the queue.
Price validity windows have shortened. A quote that held for a month now frequently holds for days, which makes the gap between deciding and ordering expensive.

Plan backwards from the need date
The discipline that replaces just-in-time.
For any hardware you know you will need, work backwards: need date, minus installation and testing time, minus shipping, minus lead time, minus procurement approval time. That is your order date, and it is usually earlier than people assume.
Two things fall out of doing this properly.
Approval time is frequently the longest stage, not the lead time. A two-week purchase order process in front of a six-week lead time is an eight-week commitment.

Hold spares for what you cannot wait for
Not everything needs a spare. The test is consequence, not cost.
Hold a spare where the wait would be unacceptable. A drive in a production array, a power supply in a single-supply machine, a switch at a site with no redundancy.
Do not hold spares for what you can wait for. Lab equipment, secondary systems, anything with redundancy and a tolerable window.

Forecast, and share the forecast

A supplier who knows what you are likely to need can hold stock, flag price movements, and prioritise you when supply is short. A supplier who only hears from you when something has failed cannot do any of that.
What to share: the platforms you run, the refresh timing you are planning, and the rough quantities. None of that commits you to anything, and it materially changes what a supplier can do for you.

Where the secondary market helps
Refurbished and decommissioned enterprise hardware has a different supply pattern from new equipment. It is not manufactured to order, so it is not subject to the same allocation queues — but it is finite, and stock of any specific part number can disappear without warning.

Five habits that make this manageable
