Cycle Counting: Inventory Accuracy and the Hardware for It

Inventory accuracy does not decay because people are careless. It decays because small errors accumulate faster than anyone notices, and an annual count is far too infrequent to catch them while they are still traceable.

Why annual counting fails

A full physical count once a year has three problems.

It stops operations. Counting everything means pausing picking and receiving, which is expensive and unpopular.

It finds errors too late. A discrepancy discovered in December could have originated in February, and by then nobody can establish what happened. An error caught within days is frequently traceable to a specific receipt or pick.

It is inaccurate. Large counts done under time pressure by staff pulled off other work introduce their own errors, sometimes more than they resolve.

Cycle counting replaces it with continuous small counts — a few locations daily, so everything is counted over a period and discrepancies surface while they are still explicable.

What accuracy actually costs when it drops

Worth being specific, because the case for scanning is usually made on speed and the real value is elsewhere.

Stock the system thinks exists but does not produces failed picks, delayed orders and emergency purchases. Stock that exists but the system does not know about produces over-ordering and capital tied up in inventory nobody uses. Both distort planning.

Where accuracy degrades far enough, staff stop trusting the system and start checking physically, which removes the benefit of having it at all.

Where errors come from

Four sources, and they respond to different fixes.

Receiving. Quantities recorded rather than counted, or recorded against the wrong item. Errors here propagate through everything afterwards.

Picking. The right item from the wrong location, or a similar item from the right one.

Putaway. Stock placed in a location other than the one recorded. The stock exists and is effectively lost.

Unrecorded movement. Stock moved for a legitimate reason without a transaction. The most common cause of discrepancies that make no sense.

Scanning addresses all four, provided the scan is what records the transaction rather than a confirmation of something typed.

Location labelling is half the system

Frequently under-specified, and it is what makes putaway and picking errors detectable.

Every location needs a scannable code. Scanning both item and location means the system records where stock actually went, not where someone intended it to go.

Rack labels are read at distance. A forklift operator reading a location label several levels up needs extended-range optics, which is a scanner variant chosen at purchase and not a setting.

Labels must survive the environment. Rack labels get knocked by pallets and forks. Paper with wax ribbon does not last; polyester with resin ribbon does. Our media guide covers the pairing.

A location label that has become unreadable is a location that stops being counted accurately, and it fails quietly.

Scanner or mobile computer

Cycle counting is one of the clearer cases where the answer is a mobile computer rather than a scanner.

The counter needs to see what the system expects, enter what they found, and flag discrepancies — all at the location. A scanner that only captures codes means walking back to a terminal, which is exactly the friction that makes counting stop happening.

Designing a cycle count programme

Count by value and movement, not evenly. High-value and fast-moving items warrant frequent counts; slow-moving low-value stock does not need the same attention.

Count locations, not items. Counting a location surfaces stock that should not be there, which item-based counting misses entirely.

Investigate discrepancies rather than only correcting them. A corrected count with no root cause means the same error recurs. The value of frequent counting is that the cause is still findable.

Count without disrupting operations. A few locations at the start of a shift, or during quiet periods, is sustainable in a way that a full count is not.

What to specify

Before buying: what is the furthest distance a location label is read from, which sets scanner optics; what is the smallest code, which sets optics again and printer resolution; are any locations in chilled areas; is wireless coverage complete or is batch mode needed; and does the counter need information back, which decides scanner versus mobile computer.

Common questions
